# The Headless Horseman of the SaaS-pocalypse

by [**Tom Williams**](https://pointgroup.io/blog/author/tom-williams) on Oct 30, 2026, 11:04:34 AM

![SaaS-pocalypse\_website\_blog\_v01](https://4976483.fs1.hubspotusercontent-na1.net/hub/4976483/hubfs/SaaS-pocalypse_website_blog_v01.png?width=1200&height=628&name=SaaS-pocalypse_website_blog_v01.png)

*AI isn’t killing software, it’s ‘just’ cutting off its head.*

There is a Headless Horseman stalking the software industry, and at the beginning of 2026, investors thought they knew what the Horseman was coming for.

AI agents appeared to threaten the foundations of SaaS. If AI could write software, execute workflows and allow people to achieve more with fewer software seats, what would happen to the applications, licences and subscription revenues on which the industry had been built?

Markets reacted brutally. From late January to its April low, the S&P 500 Software & Services Index fell more than 26%1. The sell-off acquired an appropriately apocalyptic name: the “SaaS-pocalypse.”

Then software fought back.

By early October, the same index had reached its highest level since November 2025. Expected earnings growth for the sector had risen from 13.8% in March to 20.6%, while the iShares Expanded Tech-Software Sector ETF rose more than 40% between April 13 and October 122.

So, as we arrive at Halloween 2026, the market has rebounded. But the relationship between AI and SaaS remains unresolved.

Up until now, it’s possible we’ve been asking the wrong question. Is AI really going to kill software, or will it ‘just’ cut off its head?

### The rise of headless software

For the past 20 years, software has been a destination - somewhere users go when they turn on their computers in the morning.

They open an application, navigate its interface, find information, trigger a workflow and generate an output. Then they move to the next application and repeat the process.

AI breaks that relationship apart.

Instead of:

**Human → Application interface → Workflow → Data**

we increasingly move towards:

**Human → AI interface → Software, workflows and data**

The application doesn’t necessarily disappear. The users will just stop visiting it.

This is what we mean by headless software - separating a system’s underlying data, calculations and specialist capabilities from the interface through which people have traditionally accessed them.

We’re already seeing this at [Point](https://www.pointgroup.io/). Clients are increasingly interested not only in our interfaces, but in accessing the trusted investment intelligence underneath, wherever it’s needed.

Point Self-Service makes that intelligence available through APIs, Power BI semantic models, MCP and LLM integrations. What sits underneath is not simply raw data, it includes reconciliations, governed calculations, common definitions, business logic and investment context. That reflects Point’s established role between source systems and systems of engagement, distributing trusted and calculated data across technology stacks and external ecosystems.

**Example**

Imagine asking an AI about a portfolio’s performance or exposure.

We don’t want the AI to invent the calculation. We want it to identify an authoritative source, request the correct information and receive a governed, deterministic answer.

In short, we don’t want AI doing the maths.

In a headless world, AI can provide the engagement that interfaces have traditionally owned. Beneath that, specialist software can provide the expertise, and trusted data can provide the facts.

### The SaaS-pocalypse had the wrong victim

We believe the real threat won’t be to specialist software itself, but instead to the assumption that every piece of software must also own the user’s attention.

For decades, SaaS success meant owning a destination: more users, more seats and more activity inside an application.

AI changes that.

Specialist software can remain enormously valuable because of the proprietary data it holds, the calculations it performs, the controls it applies and the processes it executes, even when humans rarely interact directly with its interface.

The software loses its head, but the body keeps working.

### The great decoupling

Applications have traditionally combined two roles.

The first is the **engagement layer,** through which humans interact with technology. The second is the **execution layer**, where data, business logic and workflows reside.

Agentic AI allows those roles to separate.

Rather than opening each application and manually triggering a process, users can engage through AI. The AI can then orchestrate workflows across multiple specialist systems, each contributing the data or capability for which it is best suited.

That model means specialist software will be assembled and accessed differently.

This is why the infrastructure beneath AI becomes more important, not less.

### After the apocalypse

We believe two forms of orchestration will define this architecture.

The first is **data orchestration**: acquiring data from multiple systems, reconciling and calculating it, and turning it into trusted business information.

The second is **AI orchestration**: coordinating different models, agents and specialist software across a workflow.

Above today’s applications you might have something resembling an AI operating system, acting as an intelligent engagement and orchestration layer.

Underneath it will sit something more enduring:

- Proprietary data

- Business context

- Deterministic calculations

- Specialist software

The winners won’t be those that own every interface, they'll be those that own something valuable enough for every interface, application and AI to consume.

### The Headless Horseman keeps riding

The Headless Horseman has endured because losing his head doesn’t stop him riding. Software may be about to discover the same thing.

Interfaces will change. Workflows will be orchestrated differently. Some applications will disappear; others will become almost invisible.

But trusted data, deterministic calculations, proprietary business logic and specialist software will not disappear with them.

The SaaS-pocalypse isn’t the death of software, just the beginning of headless, AI-enabling software. And in that world, owning the interface will matter considerably less than owning the intelligence underneath it.
